The 5R Framework: Why Family Businesses Struggle, and How the Strong Ones Don't

Family businesses carry an advantage no corporation can buy: trust, shared history and a horizon measured in generations. They also carry a unique failure mode — when things go wrong, they go wrong at the dinner table as well as the balance sheet.

The 5R Framework, which underpins Coaching College's family business work and Denise Archie's writing on women leading family businesses, starts from an observation: family businesses rarely break over strategy. They break over things that were never made explicit — who does what, who decides what, who gets what, and what happens when someone wants out.

Consider roles. In a non-family business, roles follow capability and are written down. In a family business, roles often follow birth order, gender or the path of least resistance at some long-forgotten kitchen conversation. The eldest runs operations because he was there first; the daughter does the books because she offered once in 1998. Nobody chose this design, and nobody feels able to question it — because questioning the role means questioning the person.

Or consider rules. What does a family member get paid? Can a spouse join the business? What does leaving look like? In healthy family businesses these rules are explicit, agreed and slightly boring. In struggling ones they're assumed — and every assumption is a small deferred conflict, compounding interest until succession comes due.

Succession is where the compounding gets called in. It is the most avoided conversation in family business life, and the most expensive to avoid. A succession plan discussed early is a planning exercise; discussed late, it's a crisis negotiation between grieving people.

The work of untangling this is structured, practical and more comfortable than families expect — mostly because an experienced outsider can ask the questions family members have spent years carefully not asking. The framework provides the map; the relief in the room, when roles and rules finally become explicit, provides the momentum.
